What we did for a Distribution and Promotion company

Pain Points

As a distribution and promotion company, the client juggles with extensive internal and external data. Its capacity to leverage this data defines its commercial efficiency, from tapping growth opportunities to optimize cost of engagement. However:

  • External data is fragmented (different codes, formats, unstable inputs).
  • Internal data is siloed across teams, with no single source of truth.
  • Manual processing delays decisions and introduces errors.
  • Many insights are missed due to lack of integration.

Solution

We implemented AI-powered data workflows to:

  • Auto-ingest and unify internal/external data with minimal manual effort.
  • Clean and standardize data across systems.
  • Suggest engagement and resource allocation optimizations.
  • Deliver integrated dashboards for real-time visibility.

The solution implemented must handle the following complications:

  • Data Unification, Sanitation, and Feedback Loop

Integrating data from multiple independent sources—such as distributors, sub-distributors, retailers, and field teams—presents a major challenge due to inconsistent structures, formats, and nomenclatures. A core complexity lies in harmonizing Accounts (e.g. the same pharmacy may be served by several sub-distributors under different IDs) and Products (e.g. each source may refer to the same item using different codes, pack names, or therapeutic classifications).

The solution uses AI to automate the structuring, validation, and integration of these heterogeneous datasets, establishing a unified and consistent foundation across all data domains. It also includes real-time anomaly detection and a feedback mechanism that routes issues to relevant stakeholders for resolution.

For example: if a sub-distributor uploads sales data with a product code that doesn’t match the centralized reference table, the system identifies the mismatch, suggests a likely equivalence, and alerts the data provider to confirm or correct the mapping.

This process not only improves data reliability at the source but also ensures long-term scalability by creating shared standards and accountability across the data ecosystem.

  • Data Model Optimization for Complex Ecosystems

The platform must reflect a highly diverse and regulated stakeholder environment—ranging from wholesalers and retail chains to hospitals, independent practitioners, and brand principals. Procurement methods (e.g. tendering vs. direct buying) and the relationship between commercial and medical activity are governed by rules that vary across countries and business models.

The solution implements a flexible data model designed to handle this complexity—enabling proper attribution logic while respecting regulatory constraints.

For example: in some markets, promotional engagement by medical reps must be kept entirely separate from commercial distribution activities. The system is able to store, track, and report these data streams independently while still supporting integrated analysis at brand or region level.

  • Role-Specific Dashboards and Intelligence Delivery

Different users require different insights—from executive-level overviews to granular field-level activity reports.

The solution delivers customized dashboards tailored to each persona, role, and business function.

For example: a country manager sees monthly market performance and regional channel dynamics, while a sales rep sees only their assigned territory’s performance and prioritized client actions.

This role-driven approach ensures that each stakeholder engages with actionable, relevant insights—driving faster decisions and better operational execution.

Benefits

  • Reduced data processing time from 1 week to minutes.
  • Field and sales resources reallocated for higher impact.
  • Improved decision-making across all levels.
